Most HVAC lead generation in Texas sells you names: shared with other contractors, some renters, some after a cheap tune-up. We do something narrower. We build and run the system that turns ad spend into booked replacement quotes on your calendar, in your name, in accounts you own.
We are Sam and Alan, two brothers. The whole team is the two of us. We are based in Sydney, Australia, and we work Texas business hours remotely. We have no US clients yet. This page says what we do, what it costs, who it is for and what we can prove today, which is less than we would like.
What is HVAC lead generation for Texas contractors?
HVAC lead generation is the chain from an ad a homeowner sees to a quote booked on your calendar. It covers the offer, the landing page, the filter, the first reply, the booking and the follow-up. For a Texas contractor, it should end in a booked quote for a full system, not a phone number in a spreadsheet.
A booked quote is a qualified homeowner booked in for an in-home quote, on your calendar, with a time. That is the unit we count and report. Enquiries are a cost. Booked quotes are the product.
We lead with system replacement. Our ads sell full replacements and new installs of central AC and heat pumps. We do not advertise single repairs, window units or one-off mini-splits. A repair-only enquiry can still be booked if you want it, but it never gets priority over a homeowner with a 15-year-old system and a budget.
How does the system work?
We call it the HVAC Profit Machine. It is the same eight steps for every client, which is why it can be built fast and checked every week.
| Step | What happens | What you see |
|---|---|---|
| 01 Ads | Meta ads (Facebook and Instagram) and Google Search ads, run in your own accounts | Spend by channel, every week |
| 02 Landing page | A city-matched page with one offer, for example a free in-home replacement assessment | A page on your domain or a subdomain |
| 03 Qualifier | Six questions: property type, current system, replace or repair, urgency, budget, ownership | Every answer, attached to the contact |
| 04 CRM | Only qualified homeowners enter the pipeline | A login to see every enquiry |
| 05 60-second reply | Text and call inside 60 seconds, by an AI receptionist with a virtual assistant behind it | Call recordings and text threads |
| 06 Booking | The homeowner is booked into your calendar with their answers | A booked quote, with a time |
| 07 Follow-up | Texts on days 1, 3 and 7 after the quote, in your company's name | Replies routed to you |
| 08 Friday report | Booked quotes, cost per booked quote and jobs won | One page, every Friday |
Also included: Google Business Profile management and automated review requests after each install. SEO is not included.
Two parts matter more than the rest. The first reply: we explain why in our piece on speed to lead. And the filter: the six questions that qualify a lead are what stop your comfort advisors driving to renters.
What about texting consent?
Texas homeowners get a text inside 60 seconds, so consent comes first. The form collects express written consent to receive texts before any message goes out, and texts send from an A2P 10DLC registered number. That is how the system is built. It is not legal advice, and your own counsel should check your consent wording.
Why run Meta and Google together in Texas?
Because they catch different homeowners. Meta finds people who know their system is old and are thinking about replacing it before they search. Google Search catches people searching now, often because the AC quit in July. In Texas we run the peak cooling months, May to September, Google-heavy.
| Period | Meta | Google Search | Why |
|---|---|---|---|
| Default | $2,500 | $1,500 | Meta reaches owners of aging systems before they search |
| Peak cooling, May to September | $1,500 | $2,500 | A dead system in a heat wave sends people straight to Google |
| Multi-area or commercial | Quoted | Quoted | $6,000 or more combined, set on the audit call |
Figures are monthly ad spend in US dollars, paid by you directly to Meta and Google. The combined minimum is US$4,000 a month.
Homeowners in Texas also see Google Local Services Ads, the pay-per-lead listings Google offers to HVAC businesses. We do not run them and they are not part of our offer. If you already run them, keep them; our reporting will show you how our booked quotes compare.
The longer argument is in Google Ads vs Facebook ads for HVAC, written for Australia but the same logic.
Why is Texas our first US market?
Heat, and a lot of it. Texas cooling seasons run for months, and a system that fails in August is an emergency, not a project. The National Weather Service figures below explain why replacement demand in Texas is steady, and why the Google side of the budget carries the summer.
| Metro (NWS station) | Normal July high, 1991-2020 | Heat figure from the same NWS office |
|---|---|---|
| Dallas-Fort Worth (DFW Airport) | 95.6°F | 20.2 days a year at 100°F or more |
| Houston (Intercontinental) | 94.5°F | about 95 days a year at 90°F or more, long-term average |
| Austin (Camp Mabry) | 96.6°F | 122.8 days a year at 90°F or more |
| San Antonio | 94.9°F | 122.4 days a year at 90°F or more |

The electricity market matters too. ERCOT says it manages power for more than 27 million Texas customers, about 90 percent of the state's load. Summer bills are a real conversation at the kitchen table, and an efficient replacement answers it. Each metro page covers the local utility picture.
Texas is also big enough for four separate territories, one client per service line in each:
- HVAC marketing in Dallas-Fort Worth
- HVAC marketing in Houston
- HVAC marketing in Austin
- HVAC marketing in San Antonio
Why don't your ads use the 25C tax credit?
Because it is gone for new work. The IRS says the Energy Efficient Home Improvement Credit covers improvements made through December 31, 2025. An ad that promises it on a system installed now would be wrong, and it would cost you the homeowner's trust at the kitchen table.
Where a local utility runs a current rebate, we name it on that metro page, linked to the utility's own page. Otherwise the offer carries the ad: a free in-home assessment, a dated install slot, and financing if you offer it.
What does it cost?
US$3,000 a month plus applicable sales tax. Pay half to start: US$4,500 on signing covers setup. You only pay the other US$4,500 once you have won 3 jobs from quotes we booked, or at day 60, whichever comes first. Then month to month with 30 days notice. Ad spend is extra, paid by you, minimum US$4,000 a month.
Only jobs quoted at US$5,000 or more count toward the 3. There is no setup fee beyond the first payment and no guarantee. We take one HVAC client per service line per metro area.
Worked example: the planning funnel at US$4,000 ad spend (planning assumptions, not results)
$4,000 / $100 to $130 assumed blended cost per enquiry = about 35 enquiries a month
35 x 60% pass the qualifier = about 21 qualified
21 x 60% book = about 12 to 13 booked quotes
12.5 x 30% close = about 3 to 4 won jobs a month
All-in monthly cost after the first 90 days: $3,000 fee + $4,000 ad spend = $7,000
Break-even in jobs = $7,000 / your gross profit per replacement
Every number in that box is a planning assumption from how we plan in Australia. We have no Texas data; your first month replaces it. The full breakdown is on our US pricing page.
Who is this for?
Independent HVAC contractors in Texas doing roughly $1M to $10M a year in revenue, running 3 or more trucks, with system replacements as a large share of the work. You need a way to run in-home quotes within a few days, and room on the install schedule for more replacements each month.
It is not for:
- One-truck operators who are already booked solid
- Repair-only or service-only shops that do not want replacement work
- Contractors who want to buy shared leads by the name
- Builders' subcontractors on new construction only
On the audit call we ask your average replacement ticket, your gross margin and your replacement share. If the maths needs too many jobs to break even, we say so and do not sign.
What can we show you today?
The price, published. The planning maths, with every assumption labelled. The system itself: the landing page, the qualifier, the CRM pipeline and the 60-second reply, which we can walk you through live on a call. And the two of us, on camera, answering questions. You can read more about Sam and Alan.
What we cannot show you: Texas results, US reviews or case studies. We do not have them. We would rather say that plainly than borrow someone else's. When a Texas client's calendar gives us dated numbers, we will publish them here.
The best next step is a 15-minute audit of your current setup. We look at your ads, your page, your first-reply time and your follow-up, and tell you where booked quotes are leaking, whether or not you hire us. Book the audit here.
